AI Email Generation with Agentforce: How It Works and How to Get the Best Output

A practitioner's guide to generating email content with Agentforce — what the AI produces, how to guide it, and where human editing is non-negotiable.

Agentforce's Content Builder Agent can generate a complete email — subject line, preheader, body copy, and CTA — in under two minutes. But the quality of what it generates varies considerably based on how you engage with it and what context you provide.

This article covers exactly how AI email generation works in Marketing Cloud Next, what the agent produces at each step, and the editing practices that separate teams producing excellent AI-assisted email from those producing generic, unengaging copy.

What the Content Builder Agent Is

The Content Builder Agent is an Agentforce AI agent embedded in the Marketing Cloud Next Email Builder. It is aware of:

  • The campaign brief associated with the email (goal, audience, message, tone)
  • The email template structure (which sections are editable vs locked)
  • The audience segment the email will be sent to (job titles, industries, engagement tier from the Unified Individual data)
  • Previous emails in the same campaign sequence (so later emails can reference earlier touchpoints)
  • Brand guidelines if configured in the org

The agent uses this context to generate email content that is relevant to the campaign and the audience — not generic lorem ipsum with a CTA slapped on.

What Agentforce Generates

Subject Lines

For each email, Agentforce generates a primary subject line and two to three alternatives. Each variant is labelled with the strategic angle it represents:

  • Curiosity-driven: poses a question or teases the email content
  • Value-led: leads with the specific benefit or outcome
  • Direct: states the offer or action clearly without embellishment

The subject line variants are displayed with character counts and estimated mobile preview text to help you evaluate rendering.

Preheader Text

Agentforce generates preheader text that complements the selected subject line. It ensures the preheader adds information rather than repeating the subject line — a common mistake in manually written emails.

Body Copy

The generated body copy follows a consistent structure:

  1. Hook — first sentence designed to prevent the reader from closing the email
  2. Problem statement — the pain or challenge relevant to the audience
  3. Value bridge — how the offer/content addresses that problem
  4. Supporting evidence — a brief proof point (statistic, customer outcome, feature reference)
  5. Single CTA — one clear next step

For nurture sequences, the agent adjusts the tone and urgency of each email based on its position in the sequence. Email 1 is educational; Email 2 is more specific; Email 3 is more direct.

CTA Button

Agentforce generates a CTA label that is:

  • Action-oriented (verb + outcome, not just "Click Here")
  • Specific to the campaign goal ("Download the Guide," "Book Your Demo," "See the Results")
  • Length-appropriate for button display (typically 3–5 words)

How to Write Better Prompts

The Content Builder Agent accepts a campaign brief as its primary input. The more precise the brief, the better the output.

A weak brief:

"Write an email about our new product for marketing directors."

A strong brief:

"Write email 2 of a 3-email nurture sequence targeting VP and Director of Marketing at B2B SaaS companies with 100–500 employees. The goal is to book a 30-minute product demo. Email 1 introduced the platform — this email should address the specific objection that AI tools produce generic output. Our differentiator is that our AI is trained on Salesforce CRM data, not generic internet text. Tone: authoritative and conversational, not salesy. CTA: Book a Demo."

The second brief gives the agent:

  • Sequence position and context (email 2 of 3, references email 1)
  • Specific audience (VP/Director, B2B SaaS, 100–500 employees)
  • Clear goal (demo booking)
  • The specific objection to address (generic AI output)
  • A defined differentiator (CRM-trained AI)
  • Tone guidance
  • An explicit CTA

Output from the second brief will be dramatically more specific and usable.

💡 Pro Tip

Treat your Agentforce brief like a creative brief to a copywriter. The more specific context you provide — audience pain points, specific objections, your differentiation, proof points — the better the generated copy will be. Generic in, generic out.

The 17 Prebuilt Templates and How They Affect Generation

Marketing Cloud Next ships with 17 prebuilt email templates, each designed for a specific use case:

| Template | Best For | |---|---| | Newsletter | Regular editorial content sends | | Lead Generation | Top-of-funnel content offers | | Webinar | Event registration and follow-up | | Product Deep Dive | Feature-focused educational sends | | Gated Content | Content download promotions | | Appointment Scheduling | Demo or meeting booking sequences | | Thank You / Confirmation | Post-form submission or post-purchase | | Case Study / Social Proof | Mid-funnel proof-point sends | | Re-engagement | Lapsed prospect reactivation | | Promotional | Time-sensitive offers |

When you generate email content in the context of a specific template, the agent respects the template's structural constraints. It will not try to generate a five-section body copy for a template designed for a short promotional message.

Where AI-Generated Email Copy Needs Human Editing

1. Industry-Specific Claims

Agentforce does not know your specific product capabilities, pricing, or competitive positioning. Any claim the generated copy makes about your product's capabilities, differentiators, or results must be verified and often rewritten.

The agent writes plausible B2B marketing copy — it does not write technically accurate copy about your specific product. Never send AI-generated copy without a subject matter expert review.

2. Regulatory and Compliance Language

If your emails require specific regulatory language — financial promotions compliance, pharmaceutical disclaimers, GDPR consent notices — the agent will not include this correctly. Always add compliance language manually and have it reviewed by the appropriate team.

3. Brand Voice

The default tone of Agentforce-generated copy is professional, direct, and generic. It lacks the specific vocabulary, sentence rhythm, and personality that distinguishes strong brand voice. After generation, edit for:

  • Brand-specific word choices (your actual product name, branded terminology)
  • Sentence length and rhythm (if your brand writes in short punchy sentences, rewrite the longer AI sentences)
  • First-person vs third-person perspective (some brands write as "we," others as the product speaking)

4. Subject Line Selection

Agentforce generates good subject lines but does not have access to your historical open rate data. The "Curiosity" variant may outperform the "Value" variant for your specific audience — or vice versa. Select based on your knowledge of what your audience responds to, and use Path Experiment (Advanced Edition) to test.

Email Templates vs Emails: A Critical Distinction

Before generating content, understand the hard boundary in Marketing Cloud Next:

  • An Email Template is a reusable structure. You build templates in Content Workspace and mark sections as locked or editable.
  • An Email is a campaign-specific email created from a template for a specific send.

You cannot convert an Email to a Template or a Template to an Email.

The workflow is: Template → Email (one-way). The Content Builder Agent generates content into Emails, not into Templates. Design your master template structure first; then create Emails from it for each campaign.

Also critical: Segment-Triggered Flows only accept Emails, not Templates. Build your final generated email before assigning it to a flow.

Pre-Send Checklist for AI-Generated Emails

  1. Subject line: under 50 characters, no spam-trigger words, no all-caps
  2. Preheader: complements (not duplicates) the subject line
  3. From name and email: matches your authenticated domain
  4. CTA: one primary CTA, above the fold and at end of email
  5. Unsubscribe link: present and functional (Marketing Cloud Next includes this by default — confirm it was not removed)
  6. Personalisation tokens: test-send to your own inbox and verify all merge fields resolve correctly (no {{Individual.FirstName}} rendering literally)
  7. Mobile preview: check rendering on mobile in the email preview tool
  8. Plain text version: available from Summer '26 — ensure it is present for clients that prefer plain text
  9. Links: click every link in the test send to verify they resolve correctly
  10. Brand review: one human reader checks the final copy against your brand voice guide

Performance Benchmarks: AI vs Manually Written Email

Early adopters of Agentforce email generation in Marketing Cloud Next are reporting:

  • Time to draft: reduced from 2–4 hours to 15–25 minutes per email
  • Subject line open rates: comparable to human-written when the brief is specific; 15–20% lower when the brief is vague
  • Click-through rates: generally require 1–2 editing rounds to reach parity with best-in-class manually written email
  • Consistency across sequence: AI-generated sequences maintain more consistent tone across emails than multi-author human-written sequences

The efficiency gain is real. The quality ceiling still requires human input.

Summary

Agentforce email generation reduces the time from brief to draft from hours to minutes. The Content Builder Agent is best understood as an expert first-draft machine — it produces a usable structure with plausible copy, which a human marketer then elevates with brand voice, product accuracy, and audience knowledge.

Teams that treat AI output as the final product produce generic email. Teams that use it as a structured starting point — and edit deliberately — produce email that combines AI efficiency with human quality.
